Why does CPS work?

CPS begins with two assumptions:

  • Everyone is creative in some way.
  • Creative skills can be learned and enhanced.

Osborn noted there are two distinct kinds of thinking that are essential to being creative:

Divergent thinking.

Brainstorming is often misunderstood as the entire Creative Problem Solving process.   Brainstorming is the divergent thinking phase of the CPS process.   It is not simply a group of people in a meeting coming up with ideas in a disorganized fashion. Brainstorming at its core is generating lots of ideas.  Divergence allows us to state and move beyond obvious ideas to breakthrough ideas. (Fun Fact: Alex Osborn, founder of CEF, coined the term “brainstorm.” Osborn was the “O” from the ad agency BBDO.)

Convergent Thinking

Convergent thinking applies criteria to brainstormed ideas so that those ideas can become actionable innovations.  Divergence provides the raw material that pushes beyond every day thinking, and convergence tools help us screen, select, evaluate, and refine ideas, while retaining novelty and newness.

To drive a car, you need both the gas and the brake.

But you cannot use the gas and brake pedals at the same time — you use them alternately to make the car go. Think of the gas pedal as Divergence , and the brake pedal as Convergence . Used together you move forward to a new destination.

Each of us use divergent and convergent thinking daily, intuitively. CPS is a deliberate process that allows you to harness your natural creative ability and apply it purposefully to problems, challenges, and opportunities.

The CPS Process

Based on the osborn-parnes process, the cps model uses plain language and recent research., the basic structure is comprised of four stages with a total of six explicit process steps. , each step uses divergent and convergent thinking..

Explore the Vision.   Identify the goal, wish, or challenge.

Gather Data.   Describe and generate data to enable a clear understanding of the challenge.

Formulate Challenges. Sharpen awareness of the challenge and create challenge questions that invite solutions.

Explore Ideas. Generate ideas that answer the challenge questions.

Formulate Solutions. To move from ideas to solutions. Evaluate, strengthen, and select solutions for best “fit.”

Formulate a Plan.  Explore acceptance and identify resources and actions that will support implementation of the selected solution(s).

Core Principles of Creative Problem Solving

  • Everyone is creative.
  • Divergent and Convergent Thinking Must be Balanced.  Keys to creativity are learning ways to identify and balance expanding and contracting thinking (done separately), and knowing  when  to practice them.
  • Ask Problems as Questions.  Solutions are more readily invited and developed when  challenges and problems are restated as open-ended questions  with multiple possibilities. Such questions generate lots of rich information, while closed-ended questions tend to elicit confirmation or denial. Statements tend to generate limited or no response at all.
  • Defer or Suspend Judgment.  As Osborn learned in his early work on brainstorming, the  instantaneous judgment in response to an idea shuts down idea generation . There is an appropriate and necessary time to apply judgement when converging.
  • Focus on “Yes, and” rather than “No, but.”  When generating information and ideas, language matters.  “Yes, and…” allows continuation and expansion , which is necessary in certain stages of CPS. The use of the word “but” – preceded by “yes” or “no” – closes down conversation, negating everything that has come before it.

  • Identifying the Real Problem : Imagine you wake up to a cold shower. The obvious problem? No hot water! But before you start dismantling the showerhead, take a step back. Is it a faulty heating element, a low thermostat setting, or a bigger issue with the building’s plumbing? This initial step is crucial. Ask yourself questions like “What are the symptoms?” and “When did this problem start?”. In our shower scenario, identifying the root cause (a faulty heating element) saves you time and unnecessary tinkering.
  • Generating Wild Ideas : Now, it’s time to unleash your creativity! Remember that brainstorming session in school where every idea, no matter how wacky, was welcome? That’s the spirit! Back to our chilly shower situation, ideas might include: boiling water on the stove for a makeshift bath (not ideal!), calling the landlord for repairs (the most likely solution!), or – if you’re feeling adventurous – installing a solar water heater (hey, it could work!).
  • Evaluating Ideas: Okay, so you have a list of ideas, from the practical to the downright peculiar. Here comes the filter. Evaluate each idea based on realistic criteria. For the shower scenario, fixing the heating element is likely the most feasible and impactful solution. While a solar water heater might be innovative, the cost and practicality might not make it the best choice at this moment.
  • From Idea to Action Plan: We’ve identified the best course of action (fixing the heating element). Now, it’s time to develop a concrete solution. This might involve calling a plumber, gathering the necessary tools, or researching DIY repair tutorials (if you’re handy!). The key is to create a clear plan that addresses the problem directly.
  • Putting Your Solution to the Test : The plan is in place, it’s time to implement! In our case, this means calling the plumber and getting that heating element fixed. Once the repair is done, take a celebratory hot shower! But remember, even the best plans can have hiccups. If the hot water issue persists, you might need to re-evaluate your initial diagnosis or call the plumber back for further troubleshooting.

However, when the company started, it faced a big challenge – getting people to watch their content when they were not a well-known brand. Instead of relying on traditional advertising, Netflix used creative problem-solving to develop a unique solution. They created an algorithm recommending TV shows and movies based on a user’s viewing history, leading to a highly personalized viewing experience. This recommendation engine became a critical factor in the company’s success, helping them attract and retain customers.
  • NASA:  NASA had to devise an instant solution to save the Apollo 13 mission and their team. Their spacecraft was damaged, and they needed a solution to bring their astronauts safely back to Earth. The team fitted a square CO2 filter into a round hole using available materials on the spacecraft; the team used creative problem-solving to develop this approach. This innovative solution allowed the astronauts to return safely to Earth and set this incident as a classic creative solving example.
  • IKEA:  IKEA makes stylish and affordable furniture and is a well-versed company. However, they faced significant challenges entering the Japanese market. Japanese apartments are comparatively smaller than the rest of the world, so the regular product range was irrelevant to Japanese customers. So, IKEA used creative problem-solving to develop a solution appealing to the Japanese market. They launched a variety of products specially created for smaller spaces that are easy to assemble and disassemble—they also introduced a range of futons designed to look like beds, appealing to Japanese customers who prefer sleeping on the floor. This innovative and creative approach helped IKEA successfully enter the Japanese market.

  • Flexibility:  Being able to adapt to changing circumstances and consider multiple perspectives.
  • Open-mindedness:  Being open to new ideas and willing to challenge assumptions.
  • Curiosity:  Seek more information by questioning and better understanding the problem.
  • Persistence:  If a solution does not work, apply another solution, but continue until the problem is solved.
  • Divergent thinking:  Generating multiple ideas and exploring different possibilities.
  • Convergent thinking:  Evaluating and selecting the best ideas based on specific criteria.

The Osborn Parnes creative problem-solving process is a structured way to generate creative and innovative ways to address problems.

Alex Osborne and Sidney Parnes both focused much of their work on creativity. Osborn is credited with creating brainstorming techniques in the 1940s. He founded the Creative Education Foundation, which Parnes led.

The two collaborated to formalize the process., which is still taught today.

What is the Osborn Parnes Creative Problem-solving Process

The Osborn Parnes model is a structured approach to help individuals and groups apply creativity to problem-solving. 

There are 6 steps to the Osborn Parnes Creative Problem-Solving Process.

1.    Mess-Finding / Objective Finding

During the Objective-Finding phase, you determine what the goal of your problem-solving process will be.

What’s the intent of carrying out your problem-solving process? Get clear on why you’re doing it. This helps ensure you focus your efforts in the right area.

Knowing your goals and objectives will help you focus your efforts where they have the most value.  

2.    Fact-Finding

The Fact-F inding phase ensures you gather enough data to fully understand the problem.

Once you’ve identified the area you want to focus on, gather as much information as you can. This helps you get a full picture of the situation.

Collect data, gather information, make observations, and employ other methods of learning more about the situation.

You may wish to identify success criteria for the situation at this step, also.

3.    Problem-Finding

The Problem Finding phase allows you to dig deeper into the problem and find the root or real problem you want to focus on. Reframe the problem in order to generate creative and valuable solutions.

Look at the problem and information you’ve gathered in order to better clarify the problem you’ll be solving.

Make sure you’re focusing on the right problem before moving forward to develop a solution.

Personal example: you may think you want to get a second job so you can have more money to take your family on vacations. Upon deeper exploration, you realize your real desire and goal is to find ways to spend more time with your family . That’s the real problem you wish to solve.

Work example: your team has too much work to do and doesn’t have the time to create new software features that customers want. By digging in and reframing the problem you realize the team is more focused on handling support calls. You need to find a solution to handling the support calls, which would free up time for the team to focus on new development. You dig even deeper and learn the support calls are primarily focused on one problem that could be fixed to solve the problem.

4.    Idea-Finding

The Idea-F inding phase allows your team to generate many options for addressing the problem.

Come up with many different potential ideas to address the problem.

Don’t judge the suggestions. Instead, welcome even crazy ideas. Unexpected or odd ideas may help others generate great ideas.

Use brainstorming techniques, affinity mapping and grouping, and other tools to organize the input.

Use “yes, and…” statements rather than “No, but…” statements to keep ideas flowing and avoid discouraging participants from contributing.

5.    Solution-Finding

The Solution Finding phase allows you to choose the best options from the ideas generated in the Idea Finding phase. 

Set selection criteria for evaluating the best choices in order to select the best option. You can weight your criteria if needed to place more emphasis on criteria that may be more important than others. 

Create a prioritization matix with your criteria to help you choose what to focus on.

6.    Action-Finding

In the Action-Finding phase, develop a plan of action to implement the solution you’ve settled on as the best choice. 

Depending on how complex the solution is, you may need to create a more complex plan of action. Your work breakdown structure of activities may be complex or simple.

When creating your action plan, identify who’s responsible for each of the activities, dependencies, and due dates.

If your chosen solution will impact many people or teams, you may need to do an impact analysis, create a communication plan , and get buy-in or participation from more groups. If your solution is simple, you will most likely have a much simpler plan.

Osborn and Parnes started working on creative problem-solving approaches in the 1950s. Since then, the process has evolved, but the focus on using creativity still remains important.

More recent modifications group the activities into four categories:

As you can see, the steps are still there, but the grouping helps provide a bit more structure to the way teams can think about it.

Divergent and Convergent Thinking

The creative problem-solving process uses two thinking styles: divergent thinking and convergent thinking. 

“Creativity is just connecting things. When you ask creative people how they did something, they feel a little guilty because they didn’t really do it, the just saw something. It seemed obvious to them after a while” – Steve Jobs

Divergent Thinking

Divergent  thinking is the creative process of generating multiple possible solutions and ideas. It’s usually done in a spontaneous approach where participants share multiple ideas, such as in a brainstorming session.

This approach allows more “out of the box” thinking for creative ideas. 

Once ideas are generated via creative, free-flowing divergent approach, you then move onto convergent thinking. 

Use questions to stimulate creative thinking.

When conducting divergent thinking sessions, don’t criticize suggestions. Instead, welcome ideas. Build on ideas that have been presented and even improve them if possible. 

Instead of saying “No, but…” welcome ideas with responses such as “Yes, and…”

Convergent Thinking

Convergent thinking is the process of evaluating the ideas, analyzing them, and selecting the best solution.

It’s the process of taking all the information gathered in divergent thinking, analyzing it, and finding the single best solution to the problem. 

Determine screening criteria for evaluating ideas. Spend time evaluating the options, and even improve suggestions if possible or needed. 

If an idea seems too crazy, don’t immediately dismiss it. A friend told me once he thought the Bird or Lime scooter business models would never work. If it had been pitched to him, his response would have been “People won’t use them. They’ll destroy them. People won’t be allowed to use them without helmets and won’t be permitted to leave them on the sidewalk.” But it’s turned out in many cities to be a great mode of short-distance transportation. 

Someone taking a strictly convergent approach to problem-solving might skip a creative brainstorming session and instead try to think of a straightforward answer to the problem. 

However, it’s useful to employ both approaches to come up with more options and creative solutions to problems.

I’m glad ‘problem finding’ is the basis for this. However, I think this is still reductive and presumes a ‘problem’ to be ‘solved’. I see ‘problem solving’ as a long way down the path in creativity. Creativity starts with an objective, a challenge, an opportunity. Not a ‘problem’. A problem gets an answer. A challenge gets possibilities.

Throughout my years at Microsoft, I’ve used variations of Creative Problem Solving to tackle big, audacious challenges and create new opportunities for innovation.

It’s effectively a process framework.

It provides a structured process that helps individuals and teams think creatively, explore possibilities, and develop practical solutions.

The Creative Problem Solving process framework typically consists of the following stages:

  • Clarify : In this stage, the problem or challenge is clearly defined, ensuring a shared understanding among participants. The key objectives, constraints, and desired outcomes are identified.
  • Generate Ideas : During this stage, participants engage in divergent thinking to generate a wide range of ideas and potential solutions. The focus is on quantity and deferring judgment, encouraging free-flowing creativity.
  • Develop Solutions : In this stage, the generated ideas are evaluated, refined, and developed into viable solutions. Participants explore the feasibility, practicality, and potential impact of each idea, considering the resources and constraints at hand.
  • Implement : Once a solution or set of solutions is selected, an action plan is developed to guide the implementation process. This includes defining specific steps, assigning responsibilities, setting timelines, and identifying the necessary resources.
  • Evaluate : After implementing the solution, the outcomes and results are evaluated to assess the effectiveness and impact. Lessons learned are captured to inform future problem-solving efforts and improve the process.

Throughout the Creative Problem Solving framework, various creativity techniques and tools can be employed to stimulate idea generation, such as brainstorming, mind mapping, SCAMPER (Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, Reverse), and others.

These techniques help break through traditional thinking patterns and encourage novel approaches to problem-solving.

What are Variations of the Creative Problem Solving Process?

There are several variations of the Creative Problem Solving process, each emphasizing different steps or stages.

Here are five variations that are commonly referenced:

  • Osborn-Parnes Creative Problem Solving : This is one of the earliest and most widely used versions of Creative Problem Solving. It consists of six stages: Objective Finding, Fact Finding, Problem Finding, Idea Finding, Solution Finding, and Acceptance Finding. It follows a systematic approach to identify and solve problems creatively.
  • Creative Problem Solving 21st Century : Creative Problem Solving 21st Century, developed by Roger Firestien, is an innovative approach that empowers individuals to identify and take action towards achieving their goals, wishes, or challenges by providing a structured process to generate ideas, develop solutions, and create a plan of action.
  • FourSight Thinking Profiles : This model introduces four stages in the Creative Problem Solving process: Clarify, Ideate, Develop, and Implement. It emphasizes the importance of understanding the problem, generating a range of ideas, developing and evaluating those ideas, and finally implementing the best solution.
  • Basadur’s Innovative Process : Basadur’s Innovative Process, developed by Min Basadur, is a systematic and iterative process that guides teams through eight steps to effectively identify, define, generate ideas, evaluate, and implement solutions, resulting in creative and innovative outcomes.
  • Synectics : Synectics is a Creative Problem Solving variation that focuses on creating new connections and insights. It involves stages such as Problem Clarification, Idea Generation, Evaluation, and Action Planning. Synectics encourages thinking from diverse perspectives and applying analogical reasoning.
  • SCAMPER : SCAMPER is an acronym representing different creative thinking techniques to stimulate idea generation. Each letter stands for a strategy: Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, and Rearrange. SCAMPER is used as a tool within the Creative Problem Solving process to generate innovative ideas by applying these strategies.

A good analogy for this is writing with your right or left hand. Think about writing with your right or left hand. Most of us have a dominant hand that we use for writing. It’s the hand we’re most comfortable with and it comes naturally to us. But it doesn’t mean we can’t write with our non-dominant hand. We can still do it, but it requires more effort and focus.

Similarly, in the creative process, we have preferred stages or parts that we enjoy and feel comfortable in. These are our peak preferences. However, it doesn’t mean we can’t work on the other stages. We can make a conscious effort to spend time and work on those stages, even if they don’t come as naturally to us.

The word “no” can have a similarly stifling effect on the creative problem solving work. "But," whether preceded by "yes” or "no," can close the conversation. It acts to negate everything that has come before.

You can create and maintain a more positive, encouraging tone using "yes, and" language instead of "no, but" language.

More positive language helps build on previously generated ideas. It creates an additive approach to the process instead of a dismissive one.

One Approach to Creative Problem Solving

Having a clearly defined approach to solving problems helps participants understand the scope and scale of the work. While multiple approaches can be used, here is one way to frame the engagement.

1. Clarify the Problem

The most critical step to creative problem solving is identifying and articulating the problem or goal. While it may appear to be easy to do so, often, what people think the problem is is not the true problem.

The critical step is to break down the problem, analyze it and understand the core issue.

One approach is to use the "five whys." Start by asking yourself, "Why is this a problem?" Once you have the answer, ask, "Why else?" four more times.

This iterative process can often refine and revise to unearth the true issue that needs to be addressed. You can ask other questions to further refine, such as:

  • Why is this problem important to us?
  • What is stopping us from solving this problem?
  • Where will we be differently 6-12 months after solving the problem?

The creative problem solving process is likely to generate many potential ideas. It’s important to establish the process by which the ideas will be evaluated and, if selected, deployed.

You want a clear understanding of the problem, which may require lots or a little research. Understand the common problem, how others may deal with it, and potential solutions.

4. Develop Creative Challenges

Once the problem is articulated and researched, it’s time to frame them. “Creative challenges” are simple and brief, question-based concepts. For example, "How can we …" or “What would it mean if …" These challenges will form the basis of your problem solving. They should be broadly focused and not include any evaluation criteria.

5. Create Ideas

Idea generation is what most people envision when they think of brainstorming or solving problems.

Start by taking just one of the creative challenges. Give yourself or the team some time to build at least 50 ideas. That may seem like a lot, but it can spark conversation and construction.

Be sure to use the following rules in this stage:

Take a break and reconvene to look at the ideas using the evaluation criteria. Combine ideas, then use the evaluation criteria to whittle down the list.

Some ideas may be implementable immediately. Others may need further analysis to prioritize.

7. Create a Plan

When you have your shortlist, create an action plan that outlines the steps necessary to implement the ideas. By breaking down the ideas into actionable steps, you’ll be better able to put them into play and see the results.

How You Can Use Creative Problem Solving at Work

How many times have you tried to solve a problem only to get stuck in the process? In a business setting, this is a common occurrence. You’re faced with issues that traditional problem solving methods can’t solve. But you still need to find a way to fix the issue to move a project forward or resolve a conflict. This is when you may need to get creative to solve the problem at hand.

What is creative problem solving?

The definition of creative problem solving (CPS) will vary between organizations. At its core, CPS involves approaching a problem in an imaginative, innovative, and unconventional way. The process encourages you to find new, creative ways of thinking that can help you overcome the issue at hand more quickly.

7 steps of the creative problem solving process

The CPS process can be broken down into seven steps.

1. Identify the goal

Before solving the problem, you need to fully understand the problem you’re trying to solve. You may have overlooked or misunderstood some details. Take some time to analyze the conflict and clear up any confusion.

2. Gather data

Once you know what the problem is, you need to learn all you can about it. Who does the problem affect? Who is involved in solving the issue? Gather all the knowledge you can to gain a better understanding of the issue and to solve it.

3. Formulate challenge questions

After you’ve gathered the details, turn the problem into a question. Word the question in a way that encourages suggestions or ideas. It should be short, concise, and only focus on a single issue. Once you’ve created one or two questions, start trying to answer them.

4. Explore ideas

This step is where the brainstorming begins. You’ll be creating possible ideas or solutions to the problem you’re facing. This is usually when the creativity really starts to flow. With so many ideas flowing, it’s crucial that you write each of them down—even the stupid ones. Even if the idea you come up with has little to no chance of working, write it down. Trying to sort out bad ideas from the good ones during this step can squash creativity.

5. Come up with solutions.  

Weed out the average ideas from the winners by testing each one. See if the possible solution actually solves the problem and if you can implement it successfully. If the potential solution doesn’t resolve the issue, move on to the next idea. Evaluating each idea will help you zero in on the perfect solution.

6. Create an action plan 

Now that you have the perfect solution, you’ll need to create an action plan outlining implementation steps. Consider what resources you’ll need and how long it will take. Then write it all down. Once you create the plan, communicate the approach to the rest of the team so they’re aware of what’s happening.

7. Take action

With your plan created and your team on board, it’s time to implement your solution and resolve the problem.

CPS techniques

Just knowing the process behind CPS isn’t enough. You’ll want to know about the common creative problem solving ideas or techniques that you can use to be more successful during each phase. Below are a few of the techniques you can use to help you through the CPS process:

Synectics:  This technique helps to inspire thoughts that you might not be aware of. It is a way to approach creativity in a logical, rational manner.

TRIZ methodology (Theory of Inventive Problem Solving):  This problem solving methodology is based on logic, data, and research—not intuition. It involves adapting existing solutions to your particular problem.

Brainstorming:  Using this technique allows you to collect a number of ideas that can be a potential solution to a problem and can be used in either a group or individual setting.

Mind mapping:  Mind mapping helps keeps your ideas organized by representing them in a graphical manner.

Reversal of problem:  Trying to solve a problem using traditional problem solving methods can sometimes end in roadblocks.This technique forces you to think about a problem from a new perspective.

Looking beyond something’s function:  Thinking about how you can use something beyond its typical function is a common CPS technique.

SCAMPER:  This acronym can help you come up with new ideas. Each letter stands for a way you can manipulate an original idea to come up with something new:

  • S ubstitute
  • P ut to other uses

Why use CPS

No matter what profession you’re in, you will face challenges. There will be times when traditional problem solving techniques just don’t do the trick. That’s when you can take advantage of CPS to help uncover the best solution to your problem.

Creative Problem Solving

Think about a problem you recently solved. What steps did you take? Were you aware of your process in the moment? How did it go?

According to over 50 years of research into creativity, we all follow the same steps when solving problems: clarify, ideate, develop, and implement. In addition, we each have preferences towards some steps more than others.

As a certified FourSight instructor, I’ve come to learn the importance of understanding how we solve problems. Awareness of our process and preferences towards each step allows us to be better collaborators and more effective problem-solvers.

Let’s unpack creative problem solving (CPS) and the FourSight tool.

First, what is creativity?

Before we dive into the history of creative problem solving, let’s define our terms.

At Clique, we define creativity as, “the act of turning new and imaginative ideas into reality.” (Naiman and Naiman 2017)

Creativity is a process, not some special trait endowed to only a few. In fact, anyone can be creative. Most often, artists are labeled “creative;” however, anyone who takes a novel idea and makes it a reality is practicing creativity. A football player who runs a new route, a mathematician who crunches numbers a different way, and a strategist who writes a blog about problem solving are each creative in their own ways.

Some History

Our understanding of creativity is rooted in research that goes back nearly 60 years. Known as the “Father of Brainstorming,” Alex Osborn was a creativity theorist and businessman who studied creativity while designing brainstorming sessions in the 1950s. His work is the foundation of many problem-solving processes including Design Thinking and Human-Centered Design .

Osborn focused his research on how we solve problems because that’s often when we call upon creativity to turn a new idea into reality. His research showed that we all can be creative when needed and, interestingly, we each follow the same steps.

In the 1990s, Gerard Puccio, Ph.D., Director of the International Center for Studies in Creativity at the State University of New York College at Buffalo, set out to spread awareness of the CPS process.

By building upon Osborn’s research, Puccio developed a tool known as FourSight . The tool includes an explanation of the four-step problem-solving process and an assessment that measures our preferences toward each step.

The Process

According to FourSight, we all follow four steps when solving a problem: clarify, ideate, develop, and implement.

  • Clarify : When we approach a problem, our first step is to clarify the nature of it. We ask questions, identify the root cause, and articulate the problem to be solved.
  • Ideate : Once we understand the problem, we ideate potential solutions. There’s often more than one way to move forward, and ideation is a way to explore many options.
  • Develop : After our ideas are out there, we pick one to develop into a workable solution. We review the details and determine what’s needed to make our idea a reality.
  • Implement : Once we have a plan, we’re ready to implement it. We put rubber to the road and apply our solution.

We each intuitively follow these steps whenever we solve problems. Even in moments of high stress, when we’re forced to “go with our gut,” this process plays a role.

Imagine you walk into your home and smell smoke. You’d first clarify what’s causing it. If you discover a fire in your kitchen, you’d (quickly) ideate ways to put it out. Water from the sink? A call to 911? The fire extinguisher!

Once you choose to use the fire extinguisher, you develop your approach. Is there a safety valve? How do you spray it? Where should you stand? When you’re ready, you implement . Goodbye, fire!

All of these steps can happen in a matter of seconds, but we follow them intuitively. Our real strength and effectiveness comes from awareness that there is a process and that we prefer some steps over others.

Our Preferences

When we talk about preferences, it’s important to note that preferences are not the same as abilities. Here’s an example to illustrate:

Try signing your name with your non-dominant hand. How does it feel?

I’ve heard people describe the experience a variety of ways:

  • “It’s awkward.”
  • “I feel dumb.”
  • “It’s harder than I thought.”
  • “I have to work slower.”
  • “It requires more effort.”

Even though you could practice writing with your non-dominant hand and get better, it will always feel slightly awkward and require more effort and attention than writing with your dominant hand.

Preferences are similar. Depending on which steps in the FourSight process we prefer, we’ll gain and lose energy along the way. And each preference comes with strengths and potential blindspots.

  • Clarifiers : These people are most engaged during the clarification stage as they enjoy asking questions and getting to the root of a problem before moving forward. They may be great at articulating an issue and fully understanding what needs to be solved. However, they may also suffer from “analysis paralysis” and avoid moving into ideation. When working with Clarifiers it’s important to give them space to ask questions. And Clarifiers need to remember to maintain forward movement when working with non-Clarifiers.
  • Ideators : These folks love ideation. They are often most engaged when thinking of a range of solutions and can be great at divergent thinking. However, they may find it hard to pick just one idea and could lose energy when it comes time to discuss the details. When working with Ideators, it’s important to give them space to play. And when Ideators work with others, they should remember to tie their loftier ideas to tangible outcomes.
  • Developers : Similar to how Clarifiers enjoy the details of the problem, Developers love the details of the solution. They feel most engaged when it comes time to take an idea and make it a reality. They question what needs to be done, who’s going to do it, and how. When working with Developers, it’s important to give them as much information as possible so they know all bases are covered. And Developers need to avoid getting too stuck in the details, as it could prevent them from dreaming big or implementing their plans.
  • Implementers : This group of people feels most engaged when it’s time to act. They love executing a solution, and can become impatient when spending too much time thinking about the problem or the solution. When working with Implementers, it’s important to show forward momentum throughout the process. And Implementers are at their best when they address the needs of others and avoid a “ready, fire, aim!” approach.

You may be thinking to yourself that you can relate to a few of these personas. And that makes sense. In fact, it’s entirely possible to prefer multiple steps of the process. For instance, I prefer clarification and ideation – which makes me an “Early Bird” and comes with its own set of strengths and potential blindspots.

As I’ve mentioned before, our preferences in the problem-solving process do not impact our overall capabilities. However, awareness of the process, our preferences, and the preferences of others, helps us improve our skills and be better collaborators.

When working with others, it helps to understand where each team member gains and loses energy. This way, each group member can support one another and ensure they have the information they need to stay engaged throughout the project.

If you’d like to implement FourSight at your organization, begin by defining your terms so your teams have a shared language around creativity. Next, take time to share your preferences with one another so you know how to keep one another most engaged. And finally, allow the process to formalize your approach to meetings and project management.

At Clique, we’ve adopted FourSight language when discussing our internal meetings. Often, meeting invites will include disclaimers such as: “this is a clarification session, so come prepared to ask questions” or “let’s ideate potential solutions to the following prompt.” In this way, people can prepare for each call regardless of where their preferences lie.

We also structure our client engagements with CPS in mind. Each project has dedicated time for clarification, ideation, development, and implementation. This way, we know we’re solving the right problems for our clients and bringing the best possible solutions to life in the best possible way.

Problem Solving Methodologies

Individuals and organisations can use a variety of problem-solving methodologies to address complex challenges. 8D and A3 problem solving techniques are two popular methodologies in the Lean Six Sigma framework.

Methodology of 8D (Eight Discipline) Problem Solving:

The 8D problem solving methodology is a systematic, team-based approach to problem solving. It is a method that guides a team through eight distinct steps to solve a problem in a systematic and comprehensive manner.

The 8D process consists of the following steps:

  • Form a team: Assemble a group of people who have the necessary expertise to work on the problem.
  • Define the issue: Clearly identify and define the problem, including the root cause and the customer impact.
  • Create a temporary containment plan: Put in place a plan to lessen the impact of the problem until a permanent solution can be found.
  • Identify the root cause: To identify the underlying causes of the problem, use root cause analysis techniques such as Fishbone diagrams and Pareto charts.
  • Create and test long-term corrective actions: Create and test a long-term solution to eliminate the root cause of the problem.
  • Implement and validate the permanent solution: Implement and validate the permanent solution’s effectiveness.
  • Prevent recurrence: Put in place measures to keep the problem from recurring.
  • Recognize and reward the team: Recognize and reward the team for its efforts.

A3 Problem Solving Method:

The A3 problem solving technique is a visual, team-based problem-solving approach that is frequently used in Lean Six Sigma projects. The A3 report is a one-page document that clearly and concisely outlines the problem, root cause analysis, and proposed solution.

The A3 problem-solving procedure consists of the following steps:

  • Determine the issue: Define the issue clearly, including its impact on the customer.
  • Perform root cause analysis: Identify the underlying causes of the problem using root cause analysis techniques.
  • Create and implement a solution: Create and implement a solution that addresses the problem’s root cause.
  • Monitor and improve the solution: Keep an eye on the solution’s effectiveness and make any necessary changes.

Subsequently, in the Lean Six Sigma framework, the 8D and A3 problem solving methodologies are two popular approaches to problem solving. Both methodologies provide a structured, team-based problem-solving approach that guides individuals through a comprehensive and systematic process of identifying, analysing, and resolving problems in an effective and efficient manner.

Step 1 – Define the Problem

The definition of the problem is the first step in effective problem solving. This may appear to be a simple task, but it is actually quite difficult. This is because problems are frequently complex and multi-layered, making it easy to confuse symptoms with the underlying cause. To avoid this pitfall, it is critical to thoroughly understand the problem.

To begin, ask yourself some clarifying questions:

  • What exactly is the issue?
  • What are the problem’s symptoms or consequences?
  • Who or what is impacted by the issue?
  • When and where does the issue arise?

Answering these questions will assist you in determining the scope of the problem. However, simply describing the problem is not always sufficient; you must also identify the root cause. The root cause is the underlying cause of the problem and is usually the key to resolving it permanently.

Try asking “why” questions to find the root cause:

  • What causes the problem?
  • Why does it continue?
  • Why does it have the effects that it does?

By repeatedly asking “ why ,” you’ll eventually get to the bottom of the problem. This is an important step in the problem-solving process because it ensures that you’re dealing with the root cause rather than just the symptoms.

Once you have a firm grasp on the issue, it is time to divide it into smaller, more manageable chunks. This makes tackling the problem easier and reduces the risk of becoming overwhelmed. For example, if you’re attempting to solve a complex business problem, you might divide it into smaller components like market research, product development, and sales strategies.

To summarise step 1, defining the problem is an important first step in effective problem-solving. You will be able to identify the root cause and break it down into manageable parts if you take the time to thoroughly understand the problem. This will prepare you for the next step in the problem-solving process, which is gathering information and brainstorming ideas.

Step 2 – Gather Information and Brainstorm Ideas

Gathering information and brainstorming ideas is the next step in effective problem solving. This entails researching the problem and relevant information, collaborating with others, and coming up with a variety of potential solutions. This increases your chances of finding the best solution to the problem.

Begin by researching the problem and relevant information. This could include reading articles, conducting surveys, or consulting with experts. The goal is to collect as much information as possible in order to better understand the problem and possible solutions.

Next, work with others to gather a variety of perspectives. Brainstorming with others can be an excellent way to come up with new and creative ideas. Encourage everyone to share their thoughts and ideas when working in a group, and make an effort to actively listen to what others have to say. Be open to new and unconventional ideas and resist the urge to dismiss them too quickly.

Finally, use brainstorming to generate a wide range of potential solutions. This is the place where you can let your imagination run wild. At this stage, don’t worry about the feasibility or practicality of the solutions; instead, focus on generating as many ideas as possible. Write down everything that comes to mind, no matter how ridiculous or unusual it may appear. This can be done individually or in groups.

Once you’ve compiled a list of potential solutions, it’s time to assess them and select the best one. This is the next step in the problem-solving process, which we’ll go over in greater detail in the following section.

Step 3 – Evaluate Options and Choose the Best Solution

Once you’ve compiled a list of potential solutions, it’s time to assess them and select the best one. This is the third step in effective problem solving, and it entails weighing the advantages and disadvantages of each solution, considering their feasibility and practicability, and selecting the solution that is most likely to solve the problem effectively.

To begin, weigh the advantages and disadvantages of each solution. This will assist you in determining the potential outcomes of each solution and deciding which is the best option. For example, a quick and easy solution may not be the most effective in the long run, whereas a more complex and time-consuming solution may be more effective in solving the problem in the long run.

Consider each solution’s feasibility and practicability. Consider the following:

  • Can the solution be implemented within the available resources, time, and budget?
  • What are the possible barriers to implementing the solution?
  • Is the solution feasible in today’s political, economic, and social environment?

You’ll be able to tell which solutions are likely to succeed and which aren’t by assessing their feasibility and practicability.

Finally, choose the solution that is most likely to effectively solve the problem. This solution should be based on the criteria you’ve established, such as the advantages and disadvantages of each solution, their feasibility and practicability, and your overall goals.

It is critical to remember that there is no one-size-fits-all solution to problems. What is effective for one person or situation may not be effective for another. This is why it is critical to consider a wide range of solutions and evaluate each one based on its ability to effectively solve the problem.

Step 4 – Implement and Monitor the Solution

When you’ve decided on the best solution, it’s time to put it into action. The fourth and final step in effective problem solving is to put the solution into action, monitor its progress, and make any necessary adjustments.

To begin, implement the solution. This may entail delegating tasks, developing a strategy, and allocating resources. Ascertain that everyone involved understands their role and responsibilities in the solution’s implementation.

Next, keep an eye on the solution’s progress. This may entail scheduling regular check-ins, tracking metrics, and soliciting feedback from others. You will be able to identify any potential roadblocks and make any necessary adjustments in a timely manner if you monitor the progress of the solution.

Finally, make any necessary modifications to the solution. This could entail changing the solution, altering the plan of action, or delegating different tasks. Be willing to make changes if they will improve the solution or help it solve the problem more effectively.

It’s important to remember that problem solving is an iterative process, and there may be times when you need to start from scratch. This is especially true if the initial solution does not effectively solve the problem. In these situations, it’s critical to be adaptable and flexible and to keep trying new solutions until you find the one that works best.

To summarise, effective problem solving is a critical skill that can assist individuals and organisations in overcoming challenges and achieving their objectives. Effective problem solving consists of four key steps: defining the problem, generating potential solutions, evaluating alternatives and selecting the best solution, and implementing the solution.

You can increase your chances of success in problem solving by following these steps and considering factors such as the pros and cons of each solution, their feasibility and practicability, and making any necessary adjustments. Furthermore, keep in mind that problem solving is an iterative process, and there may be times when you need to go back to the beginning and restart. Maintain your adaptability and try new solutions until you find the one that works best for you.

The three procedures are fact-finding, idea-finding and solution-finding, with each step carefully informed by both divergent and convergent thinking. Using case studies to elaborate on the efficacy of CPS, the chapter also identifies a few common flaws that can impact on creativity and innovation. This chapter explores the challenges posed by ‘wicked problems’ that are particularly challenging in that they are ill-defined, unique, contradictory, multi-causal and recurring; it considers the practical importance of building team environments, of embracing diversity and difference, and other characteristics of effective teams. The chapter builds conceptually and practically on the earlier chapters, especially Chapter 4 , and provides case studies to help make sense of the key principles of creative problem-solving.

The creative problem-solving process explored in this chapter is not to be confused with the broader ‘creative process’ that is presented in Chapter 2 of this book. See Chapter 2 to understand what creative process entails.

A general online search of the Osborn-Parnes Creative Problem-Solving (CPS) process will generate many results. How well can you solve your problems?  Solving problems is one of the most fundamental skills in life, and it’s something we get to practice every day.

I learned early on that wishing away problems didn’t work and that it was more effective to embrace challenges as a part of life, as a chance to grow and expand myself.  One of my favorite sayings is, "Whatever doesn’t kill you, makes you stronger."

Unfortunately, we don’t always get taught the best ways to solve our problems.  Some of the less effective ways include anger, blame, avoidance, curling up into a little ball, etc.  The good news is, you can improve your problem solving skills by using problem solving techniques.

One of the most effective problem solving techniques to add to your problem solving skills cache is the Osborne-Parnes Creative Problem Solving Process, or CPS for short.  It’s strength lies in casting a wide net over the problem, and testing multiple paths and possibilities before locking in on a particular solution.

According to Alicia, you can think of the Creative Problem Solving Process in six main steps:

  • Step 1. Identify the Goal, Wish, or Challenge.
  • Step 2. Gather Data.
  • Step 3. Clarify the Problem.
  • Step 4. Generate Ideas.
  • Step 5. Develop Solutions.
  • Step 6. Plan for Action.

Check Your Current Problem Solving Approach

While the process may look simple and obvious, the key is to compare it to your current approach:

  • Do you know your goal?  (Can you state it in one line?)
  • Have you gathered any data and sorted facts, opinions, and fiction?
  • Do you have true clarity of the problem you are solving?  (Can you state the problem as a simple question, such as, “How to ….”?)
  • Do you generate multiple ideas or just run with the first thing that pops in your head?  Do you look across the ways other people have solved this problem before, and find the patterns?
  • Do sketch out solutions and possibilities and test for fit or do you dive into the details?
  • Do you turn your ideas and solutions into actionable steps?  Do you break the steps down into mini-goals that you can test and get feedback?

While a lot of problems can be solved by jumping to conclusions and drawing from experience, many of the problems we face cannot.  Whether you’re solving a health problem or changing the game at work, a process like the Creative Problem Solving Process can help you tap into your creative potential.  Better yet, with a process like the Creative Problem Solving Process, you can harness and leverage the collective brain power of multiple people in a coordinated way.

Mastering this ability will contribute to both your personal and professional growth, leading to more successful outcomes and better decision-making.

Problem-Solving Steps

The problem-solving process typically includes the following steps:

  • Identify the issue : Recognize the problem that needs to be solved.
  • Analyze the situation : Examine the issue in depth, gather all relevant information, and consider any limitations or constraints that may be present.
  • Generate potential solutions : Brainstorm a list of possible solutions to the issue, without immediately judging or evaluating them.
  • Evaluate options : Weigh the pros and cons of each potential solution, considering factors such as feasibility, effectiveness, and potential risks.
  • Select the best solution : Choose the option that best addresses the problem and aligns with your objectives.
  • Implement the solution : Put the selected solution into action and monitor the results to ensure it resolves the issue.
  • Review and learn : Reflect on the problem-solving process, identify any improvements or adjustments that can be made, and apply these learnings to future situations.

Defining the Problem

To start tackling a problem, first, identify and understand it. Analyzing the issue thoroughly helps to clarify its scope and nature. Ask questions to gather information and consider the problem from various angles. Some strategies to define the problem include:

  • Brainstorming with others
  • Asking the 5 Ws and 1 H (Who, What, When, Where, Why, and How)
  • Analyzing cause and effect
  • Creating a problem statement

Generating Solutions

Once the problem is clearly understood, brainstorm possible solutions. Think creatively and keep an open mind, as well as considering lessons from past experiences. Consider:

  • Creating a list of potential ideas to solve the problem
  • Grouping and categorizing similar solutions
  • Prioritizing potential solutions based on feasibility, cost, and resources required
  • Involving others to share diverse opinions and inputs

Evaluating and Selecting Solutions

Evaluate each potential solution, weighing its pros and cons. To facilitate decision-making, use techniques such as:

  • SWOT analysis (Strengths, Weaknesses, Opportunities, Threats)
  • Decision-making matrices
  • Pros and cons lists
  • Risk assessments

After evaluating, choose the most suitable solution based on effectiveness, cost, and time constraints.

Implementing and Monitoring the Solution

Implement the chosen solution and monitor its progress. Key actions include:

  • Communicating the solution to relevant parties
  • Setting timelines and milestones
  • Assigning tasks and responsibilities
  • Monitoring the solution and making adjustments as necessary
  • Evaluating the effectiveness of the solution after implementation

Utilize feedback from stakeholders and consider potential improvements. Remember that problem-solving is an ongoing process that can always be refined and enhanced.

Problem-Solving Techniques

During each step, you may find it helpful to utilize various problem-solving techniques, such as:

  • Brainstorming : A free-flowing, open-minded session where ideas are generated and listed without judgment, to encourage creativity and innovative thinking.
  • Root cause analysis : A method that explores the underlying causes of a problem to find the most effective solution rather than addressing superficial symptoms.
  • SWOT analysis : A tool used to evaluate the strengths, weaknesses, opportunities, and threats related to a problem or decision, providing a comprehensive view of the situation.
  • Mind mapping : A visual technique that uses diagrams to organize and connect ideas, helping to identify patterns, relationships, and possible solutions.

Brainstorming

When facing a problem, start by conducting a brainstorming session. Gather your team and encourage an open discussion where everyone contributes ideas, no matter how outlandish they may seem. This helps you:

  • Generate a diverse range of solutions
  • Encourage all team members to participate
  • Foster creative thinking

When brainstorming, remember to:

  • Reserve judgment until the session is over
  • Encourage wild ideas
  • Combine and improve upon ideas

Root Cause Analysis

For effective problem-solving, identifying the root cause of the issue at hand is crucial. Try these methods:

  • 5 Whys : Ask “why” five times to get to the underlying cause.
  • Fishbone Diagram : Create a diagram representing the problem and break it down into categories of potential causes.
  • Pareto Analysis : Determine the few most significant causes underlying the majority of problems.

SWOT Analysis

SWOT analysis helps you examine the Strengths, Weaknesses, Opportunities, and Threats related to your problem. To perform a SWOT analysis:

  • List your problem’s strengths, such as relevant resources or strong partnerships.
  • Identify its weaknesses, such as knowledge gaps or limited resources.
  • Explore opportunities, like trends or new technologies, that could help solve the problem.
  • Recognize potential threats, like competition or regulatory barriers.

SWOT analysis aids in understanding the internal and external factors affecting the problem, which can help guide your solution.

Mind Mapping

A mind map is a visual representation of your problem and potential solutions. It enables you to organize information in a structured and intuitive manner. To create a mind map:

  • Write the problem in the center of a blank page.
  • Draw branches from the central problem to related sub-problems or contributing factors.
  • Add more branches to represent potential solutions or further ideas.

Mind mapping allows you to visually see connections between ideas and promotes creativity in problem-solving.

Examples of Problem Solving in Various Contexts

In the business world, you might encounter problems related to finances, operations, or communication. Applying problem-solving skills in these situations could look like:

  • Identifying areas of improvement in your company’s financial performance and implementing cost-saving measures
  • Resolving internal conflicts among team members by listening and understanding different perspectives, then proposing and negotiating solutions
  • Streamlining a process for better productivity by removing redundancies, automating tasks, or re-allocating resources

In educational contexts, problem-solving can be seen in various aspects, such as:

  • Addressing a gap in students’ understanding by employing diverse teaching methods to cater to different learning styles
  • Developing a strategy for successful time management to balance academic responsibilities and extracurricular activities
  • Seeking resources and support to provide equal opportunities for learners with special needs or disabilities

Everyday life is full of challenges that require problem-solving skills. Some examples include:

The Basics of Creative Problem Solving – CPS

Creative problem solving isn’t just brainstorming, although that’s what many people may associate it with. It’s actually a well-defined process that can help you from problem definition to implementing solutions, according to Jeffrey Baumgartner.

Creative ideas do not suddenly appear in people’s minds for no apparent reason. Rather, they are the result of trying to solve a specific problem or to achieve a particular goal. Albert Einstein’s theories of relativity were not sudden inspirations. Rather they were the result of a huge amount of mental problem solving trying to close a discrepancy between the laws of physics and the laws of electromagnetism as they were understood at the time.

Albert Einstein, Leonardo da Vinci, Thomas Edison and other creative geniuses have always worked in the same way. They do not wait for creative ideas to strike them. Rather they focus on trying to solve a clearly stated, at least in their minds, problem. This is just like important TED talks to ideate for business innovation specifically discussed to get a better solution for existing problems.

This approach has been formalized as Creative Problem Solving (CPS). CPS is a simple process that involves breaking down a problem to understand it, generating ideas to solve the problem and evaluating those ideas to find the most effective solutions. Highly creative people tend to follow this process in their heads, without thinking about it. Less naturally creative people simply have to learn to use this very simple process.

A 7-step CPS framework

Although creative problem solving has been around as long as humans have been thinking creatively and solving problems, it was first formalised as a process by Alex Osborn, who invented traditional brainstorming, and Sidney Parnes. Their Creative Problem Solving Process (CPSP) has been taught at the International Center for Studies in Creativity at Buffalo College in Buffalo, New York since the 1950s.

However, there are numerous different approaches to CPS. Mine is more focused on innovation (that is the implementation of the most promising ideas). It involves seven straightforward steps.

This was geared towards unlocking the potential of West African entrepreneurs, social activists, and developers in uncovering solutions to post-COVID challenges. Through a contest, training, idea-a-thon and follow-on funding, they sought to activate a network of young entrepreneurs and innovators from Guinea, Mali, Senegal, and Togo to source and grow innovative solutions.   • Research the problem
  • Formulate creative challenges
  • Generate ideas
  • Combine and evaluate the ideas
  • Draw up an action plan
  • Do it! (implement the ideas)

Let us look at each step more closely:

1. Clarify and identify the problem

Arguably the single most important step of CPS is identifying your real problem or goal. This may seem easy, but very often, what we believe to be the problem is not the real problem or goal. For instance, you may feel you need a new job. However, if you break down your problem and analyse what you are really looking for, it may transpire that the actual issue is that your income does not cover your costs of living. In this case, the solution may be a new job, but it might also be to re-arrange your expenses or to seek a pay rise from your existing employer.

Five whys: A powerful problem-definition technique

The best way to clarify the problem and understand the underlying issues is to ask yourself – or better still, ask a friend or family member to ask you – a series of questions about your problem in order to clarify the true issues behind the problem. The first question to ask is simply: “why is this a problem?” or “why do I wish to achieve this goal?” Once you have answered that, ask yourself “why else?” four more times.

For instance, you might feel you want to overcome your shyness. So, you ask yourself why and you answer: “because I am lonely”. Then ask yourself “Why else?” four times. You answer: “Because I do not know many people in this new city where I live”, “Because I find it hard to meet people”, “Because I am doing many activities alone” and “Because I would like to do activities with other people who share my interests”. This last “why else” is clearly more of the issue than reducing shyness. Indeed, if you had focused your creative energy on solving your shyness issue, you would not have actually solved the real problem. On the other hand, if you focused your creative energy on finding people with whom to share activities, you would be happier without ever having to address the shyness issue.

More questions you can ask to help clearly define the problem

In addition, you can further clarify your problem by asking questions like: “What do I really wish to accomplish?”, “What is preventing me from solving this problem/achieving the goal?”, “How do I envision myself in six months/one year/five years [choose most relevant time span] as a result of solving this problem?” and “Are my friends dealing with similar problems? If so, how are they coping?”

By the time you have answered all these questions, you should have a very clear idea of what your problem or real goal is.

Set criteria for judging potential solutions

The final step is to decide what criteria you will eventually use to evaluate or judge the ideas. Are there budget limitations, timeframe or other restrictions that will affect whether or not you can go ahead with an idea? What will you want to have accomplished with the ideas? What do you wish to avoid when you implement these ideas? Think about it and make a list of three to five evaluation criteria. Then put the list aside. You will not need it for a while.

2. Research the problem

The next step in CPS is to research the problem in order to get a better understanding of it. Depending on the nature of the problem, you may need to do a great deal of research or very little. The best place to start these days is with your favourite search engine. But do not neglect good old fashioned sources of information and opinion. Libraries are fantastic for in-depth information that is easier to read than computer screens. Friends, colleagues and family can also provide thoughts on many issues. Fora on sites like LinkedIn and elsewhere are ideal for asking questions. There’s nothing an expert enjoys more than imparting her knowledge. Take advantage of that. But always try to get feedback from several people to ensure you get well-rounded information.

3. Formulate one or more creative challenges

By now, you should be clear on the real issues behind your problems or goals. The next step is to turn these issues into creative challenges. A creative challenge is basically a simple question framed to encourage suggestions or ideas. In English, a challenge typically starts with “In what ways might I [or we]…?” or “How might I…?” or “How could I…?”

Creative challenges should be simple, concise and focus on a single issue. For example: “How might I improve my Chinese language skills and find a job in Shanghai?” is two completely separate challenges. Trying to generate ideas that solve both challenges will be difficult and, as a result, will stifle idea generation. So separate these into two challenges: “How might I improve my Chinese language skills?” and “How might I find a job in Shanghai?” Then attack each challenge individually. Once you have ideas for both, you may find a logical approach to solving both problems in a coordinated way. Or you might find that there is not a coordinated way and each problem must be tackled separately.

Creative challenges should not include evaluation criteria. For example: “How might I find a more challenging job that is better paying and situated close to my home?” If you put criteria in the challenge, you will limit your creative thinking. So simply ask: “How might a I find a more challenging job?” and after generating ideas, you can use the criteria to identify the ideas with the greatest potential.

4. Generate ideas

Finally, we come to the part most people associate with brainstorming and creative problem solving: idea generation. And you probably know how this works. Take only one creative challenge. Give yourself some quiet time and try to generate at least 50 ideas that may or may not solve the challenge. You can do this alone or you can invite some friends or family members to help you.

Irrespective of your idea generation approach, write your ideas on a document. You can simply write them down in linear fashion, write them down on a mind map, enter them onto a computer document (such as Microsoft Word or OpenOffice) or use a specialized software for idea generation. The method you use is not so important. What is important is that you follow these rules:

Write down every idea that comes to mind. Even if the idea is ludicrous, stupid or fails to solve the challenge, write it down. Most people are their own worst critics and by squelching their own ideas, make themselves less creative. So write everything down. NO EXCEPTIONS!

If other people are also involved, insure that no one criticizes anyone else’s ideas in any way. This is called squelching, because even the tiniest amount of criticism can discourage everyone in the group for sharing their more creative ideas. Even a sigh or the rolling of eyes can be critical. Squelching must be avoided!

If you are working alone, don’t stop until you’ve reached your target of 50 (or more) ideas. If you are working with other people, set a time limit like 15 or 20 minutes. Once you have reached this time limit, compare ideas and make a grand list that includes them all. Then ask everyone if the have some new ideas. Most likely people will be inspired by others’ ideas and add more to the list.

If you find you are not generating sufficient ideas, give yourself some inspiration. A classic trick is to open a book or dictionary and pick out a random word. Then generate ideas that somehow incorporate this word. You might also ask yourself what other people whom you know; such as your grandmother, your partner, a friend or a character on you favourite TV show, might suggest.

Brainstorming does not need to occur at your desk. Take a trip somewhere for new inspiration. Find a nice place in a beautiful park. Sit down in a coffee shop on a crowded street corner. You can even walk and generate ideas.

In addition, if you browse the web for brainstorming and idea generation, you will find lots of creative ideas on how to generate creative ideas!

One last note: If you are not in a hurry, wait until the next day and then try to generate another 25 ideas; ideally do this in the morning. Research has shown that our minds work on creative challenges while we sleep. Your initial idea generation session has been good exercise and has certainly generated some great ideas. But it will probably also inspire your unconscious mind to generate some ideas while you sleep. Don’t lose them!

5. Combine and evaluate ideas

After you have written down all of your ideas, take a break. It might just be an hour. It might be a day or more. Then go through the ideas. Related ideas can be combined together to form big ideas (or idea clusters).

Then, using the criteria you devised earlier, choose all of the ideas that broadly meet those criteria. This is important. If you focus only on the “best” ideas or your favorite ideas, the chances are you will choose the less creative ones! Nevertheless, feel free to include your favorite ideas in the initial list of ideas.

Now get out that list of criteria you made earlier and go through each idea more carefully. Consider how well it meets each criterion and give it a rating of 0 to 5 points, with five indicating a perfect match. If an idea falls short of a criterion, think about why this is so. Is there a way that it can be improved in order to increase its score? If so, make a note. Once you are finished, all of the ideas will have an evaluation score. Those ideas with the highest score best meet your criteria. They may not be your best ideas or your favorite ideas, but they are most likely to best solve your problem or enable you to achieve your goal.

Depending on the nature of the challenge and the winning ideas, you may be ready to jump right in and implement your ideas. In other cases, ideas may need to be developed further. With complex ideas, a simple evaluation may not be enough. You may need to do a SWOT (strengths, weaknesses, opportunities and threats) analysis or discuss the idea with others who will be affected by it. If the idea is business related, you may need to do a business case, market research, build a prototype or a combination of all of these.

Also, keep in mind that you do not need to limit yourself to one winning idea. Often you can implement several ideas in order to solve your challenge.

6. Draw up an action plan

At this point, you have some great ideas. However, a lot of people have trouble motivating themselves to take the next step. Creative ideas may mean big changes or taking risks. Some of us love change and risk. Others are scared by it. Draw up an action plan with the simple steps you need to take in order to implement your ideas. Ideas that involve a lot work to implement can be particularly intimidating. Breaking their implementation down into a series of readily accomplished tasks makes these ideas easier to cope with and implement.

This is the simplest step of all. Take your action plan and implement your idea. And if the situation veers away from your action plan steps, don’t worry. Rewrite your action plan!

CPS and innovation

Any effective innovation initiative or process will use CPS at the front end. Our innovation process does so. TRIZ  also uses elements of CPS. Any effective and sustainable idea management system or ideation activity will be based on CPS.

Systems  and methods that do not use CPS or use it badly, on the other hand, tend not to be sustainable and fail early on. Suggestion schemes in which employees or the public are invited to submit any idea whatsoever are effectively asking users of the system to determine a problem and then offer a solution. This will result not only in many ideas, but many different problems, most of which will not be relevant to your strategic needs. Worse, having to evaluate every idea in the context of its implied problem – which may not be clear – is a nightmare from a resource point of view.

Systems and methods which are based on CPS, but in which creative challenges are poorly defined, also deliver poor results either because users do not understand the challenge or the problem is poorly understood and the resulting challenge stimulates ideas which in themselves are good, but which are not actually solutions to the true problem.

That said, CPS is a conceptually simple process – but critical to any innovation process. If you do not use it already, familiarize yourself with the process and start using it. You will find it does wonders for your innovativeness.

The 5 steps of the solving problem process

Whether you run a business, manage a team, or work in an industry where change is the norm, it may feel like something is always going wrong. Thankfully, becoming proficient in the problem solving process can alleviate a great deal of the stress that business issues can create.

Understanding the right way to solve problems not only takes the guesswork out of how to deal with difficult, unexpected, or complex situations, it can lead to more effective long-term solutions.

In this article, we’ll walk you through the 5 steps of problem solving, and help you explore a few examples of problem solving scenarios where you can see the problem solving process in action before putting it to work.

Understanding the problem solving process

When something isn’t working, it’s important to understand what’s at the root of the problem so you can fix it and prevent it from happening again. That’s why resolving difficult or complex issues works best when you apply proven business problem solving tools and techniques – from soft skills, to software.

The problem solving process typically includes:

  • Pinpointing what’s broken by gathering data and consulting with team members.
  • Figuring out why it’s not working by mapping out and troubleshooting the problem.
  • Deciding on the most effective way to fix it by brainstorming and then implementing a solution.

While skills like active listening, collaboration, and leadership play an important role in problem solving, tools like visual mapping software make it easier to define and share problem solving objectives, play out various solutions, and even put the best fit to work.

Before you can take your first step toward solving a problem, you need to have a clear idea of what the issue is and the outcome you want to achieve by resolving it.

For example, if your company currently manufactures 50 widgets a day, but you’ve started processing orders for 75 widgets a day, you could simply say you have a production deficit.

However, the problem solving process will prove far more valuable if you define the start and end point by clarifying that production is running short by 25 widgets a day, and you need to increase daily production by 50%.

Once you know where you’re at and where you need to end up, these five steps will take you from Point A to Point B:

  • Figure out what’s causing the problem . You may need to gather knowledge and evaluate input from different documents, departments, and personnel to isolate the factors that are contributing to your problem. Knowledge visualization software like MindManager can help.
  • Come up with a few viable solutions . Since hitting on exactly the right solution – right away – can be tough, brainstorming with your team and mapping out various scenarios is the best way to move forward. If your first strategy doesn’t pan out, you’ll have others on tap you can turn to.
  • Choose the best option . Decision-making skills, and software that lets you lay out process relationships, priorities, and criteria, are invaluable for selecting the most promising solution. Whether it’s you or someone higher up making that choice, it should include weighing costs, time commitments, and any implementation hurdles.
  • Put your chosen solution to work . Before implementing your fix of choice, you should make key personnel aware of changes that might affect their daily workflow, and set up benchmarks that will make it easy to see if your solution is working.
  • Evaluate your outcome . Now comes the moment of truth: did the solution you implemented solve your problem? Do your benchmarks show you achieved the outcome you wanted? If so, congratulations! If not, you’ll need to tweak your solution to meet your problem solving goal.

In practice, you might not hit a home-run with every solution you execute. But the beauty of a repeatable process like problem solving is that you can carry out steps 4 and 5 again by drawing from the brainstorm options you documented during step 2.

Examples of problem solving scenarios

The best way to get a sense of how the problem solving process works before you try it for yourself is to work through some simple scenarios.

Here are three examples of how you can apply business problem solving techniques to common workplace challenges.

Scenario #1: Manufacturing

Building on our original manufacturing example, you determine that your company is consistently short producing 25 widgets a day and needs to increase daily production by 50%.

Since you’d like to gather data and input from both your manufacturing and sales order departments, you schedule a brainstorming session to discover the root cause of the shortage.

After examining four key production areas – machines, materials, methods, and management – you determine the cause of the problem: the material used to manufacture your widgets can only be fed into your equipment once the machinery warms up to a specific temperature for the day.

Your team comes up with three possible solutions.

  • Leave your machinery running 24 hours so it’s always at temperature.
  • Invest in equipment that heats up faster.
  • Find an alternate material for your widgets.

After weighing the expense of the first two solutions, and conducting some online research, you decide that switching to a comparable but less expensive material that can be worked at a lower temperature is your best option.

You implement your plan, monitor your widget quality and output over the following week, and declare your solution a success when daily production increases by 100%.

Scenario #2: Service Delivery

Business training is booming and you’ve had to onboard new staff over the past month. Now you learn that several clients have expressed concern about the quality of your recent training sessions.

After speaking with both clients and staff, you discover there are actually two distinct factors contributing to your quality problem:

  • The additional conference room you’ve leased to accommodate your expanding training sessions has terrible acoustics
  • The AV equipment you’ve purchased to accommodate your expanding workforce is on back-order – and your new hires have been making do without

You could look for a new conference room or re-schedule upcoming training sessions until after your new equipment arrives. But your team collaboratively determines that the best way to mitigate both issues at once is by temporarily renting the high-quality sound and visual system they need.

Using benchmarks that include several weeks of feedback from session attendees, and random session spot-checks you conduct personally, you conclude the solution has worked.

Scenario #3: Marketing

You’ve invested heavily in product marketing, but still can’t meet your sales goals. Specifically, you missed your revenue target by 30% last year and would like to meet that same target this year.

After collecting and examining reams of information from your sales and accounting departments, you sit down with your marketing team to figure out what’s hindering your success in the marketplace.

Determining that your product isn’t competitively priced, you map out two viable solutions.

  • Hire a third-party specialist to conduct a detailed market analysis.
  • Drop the price of your product to undercut competitors.

Since you’re in a hurry for results, you decide to immediately reduce the price of your product and market it accordingly.

When revenue figures for the following quarter show sales have declined even further – and marketing surveys show potential customers are doubting the quality of your product – you revert back to your original pricing, revisit your problem solving process, and implement the market analysis solution instead.

With the valuable information you gain, you finally arrive at just the right product price for your target market and sales begin to pick up. Although you miss your revenue target again this year, you meet it by the second quarter of the following year.

Creative problem solving can be broken down into a six-step process which you can use to identify problems and arrive at higher quality creative solutions than you would reach through more conventional problem-solving methods.

Most approaches to creative problem-solving involve two kinds of thinking – creative thinking and critical thinking. You need a combination of the two in order to come up with creative solutions.

Creative Thinking

This kind of thinking involves making connections which enable you to:

  • think up lots of possibilities
  • think and experience in various ways, from differing perspectives
  • think of new and unusual options
  • generate and select alternatives

Critical Thinking

By contrast, critical thinking involves analyzing and developing possibilities so that you can:

  • compare and contrast a range of ideas
  • improve and refine promising options
  • screen, select, and support ideas
  • make effective decisions and judgments
  • create a platform for effective action

The Problem-Solving Process [1]

The following creative problem solving diagram is designed to guide you through the process of understanding the problem, generating ideas, and planning for action. The problem-solving process is broken down into six stages, each of which has a creative and a critical ‘phase’.

Start with step 1 in the creative phase, then move across to step 2 in the critical phase. Repeat this process for each of the six stages by following the numbered steps in the following diagram.

When it comes to solving complicated problems, many leaders only focus on the most apparent issues. Unfortunately that often leads to patchwork or partial solutions. But Anne Morriss offers a different framework that aims to truly tackle big problems by first leaning into trust and then focusing on speed.

CURT NICKISCH: Welcome to the HBR IdeaCast from Harvard Business Review. I’m Curt Nickisch.

Problems can be intimidating. Sure, some problems are fun to dig into. You roll up your sleeves, you just take care of them; but others, well, they’re complicated. Sometimes it’s hard to wrap your brain around a problem, much less fix it.

And that’s especially true for leaders in organizations where problems are often layered and complex. They sometimes demand technical, financial, or interpersonal knowledge to fix. And whether it’s avoidance on the leaders’ part or just the perception that a problem is systemic or even intractable, problems find a way to endure, to keep going, to keep being a problem that everyone tries to work around or just puts up with.

But today’s guest says that just compounds it and makes the problem harder to fix. Instead, she says, speed and momentum are key to overcoming a problem.

Anne Morriss is an entrepreneur, leadership coach and founder of the Leadership Consortium and with Harvard Business School Professor Francis Frei, she wrote the new book, Move Fast and Fix Things: The Trusted Leaders Guide to Solving Hard Problems . Anne, welcome back to the show.

ANNE MORRISS: Curt, thank you so much for having me.

CURT NICKISCH: So, to generate momentum at an organization, you say that you really need speed and trust. We’ll get into those essential ingredients some more, but why are those two essential?

ANNE MORRISS: Yeah. Well, the essential pattern that we observed was that the most effective change leaders out there were building trust and speed, and it didn’t seem to be a well-known observation. We all know the phrase, “Move fast and break things,” but the people who were really getting it right were moving fast and fixing things, and that was really our jumping off point. So when we dug into the pattern, what we observed was they were building trust first and then speed. This foundation of trust was what allowed them to fix more things and break fewer.

CURT NICKISCH: Trust sounds like a slow thing, right? If you talk about building trust, that is something that takes interactions, it takes communication, it takes experiences. Does that run counter to the speed idea?

ANNE MORRISS: Yeah. Well, this issue of trust is something we’ve been looking at for over a decade. One of the headlines in our research is it’s actually something we’re building and rebuilding and breaking all the time. And so instead of being this precious, almost farbege egg, it’s this thing that is constantly in motion and this thing that we can really impact when we’re deliberate about our choices and have some self-awareness around where it’s breaking down and how it’s breaking down.

CURT NICKISCH: You said break trust in there, which is intriguing, right? That you may have to break trust to build trust. Can you explain that a little?

ANNE MORRISS:  Yeah, well, I’ll clarify. It’s not that you have to break it in order to build it. It’s just that we all do it some of the time. Most of us are trusted most of the time. Most of your listeners I imagine are trusted most of the time, but all of us have a pattern where we break trust or where we don’t build as much as could be possible.

CURT NICKISCH: I want to talk about speed, this other essential ingredient that’s so intriguing, right? Because you think about solving hard problems as something that just takes a lot of time and thinking and coordination and planning and designing. Explain what you mean by it? And also, just  how we maybe approach problems wrong by taking them on too slowly?

ANNE MORRISS: Well, Curt, no one has ever said to us, “I wish I had taken longer and done less.” We hear the opposite all the time, by the way. So what we really set out to do was to create a playbook that anyone can use to take less time to do more of the things that are going to make your teams and organizations stronger.

And the way we set up the book is okay, it’s really a five step process. Speed is the last step. It’s the payoff for the hard work you’re going to do to figure out your problem, build or rebuild trust, expand the team in thoughtful and strategic ways, and then tell a real and compelling story about the change you’re leading.

Only then do you get to go fast, but that’s an essential part of the process, and we find that either people under emphasize it or speed has gotten a bad name in this world of moving fast and breaking things. And part of our mission for sure was to rehabilitate speed’s reputation because it is an essential part of the change leader’s equation. It can be the difference between good intentions and getting anything done at all.

CURT NICKISCH: You know, the fact that nobody ever tells you, “I wish we had done less and taken more time.” I think we all feel that, right? Sometimes we do something and then realize, “Oh, that wasn’t that hard and why did it take me so long to do it? And I wish I’d done this a long time ago.” Is it ever possible to solve a problem too quickly?

ANNE MORRISS: Absolutely. And we see that all the time too. What we push people to do in those scenarios is really take a look at the underlying issue because in most cases, the solution is not to take your foot off the accelerator per se and slow down. The solution is to get into the underlying problem. So if it’s burnout or a strategic disconnect between what you’re building and the marketplace you’re serving, what we find is the anxiety that people attach to speed or the frustration people attach to speed is often misplaced.

CURT NICKISCH: What is a good timeline to think about solving a problem then? Because if we by default take too long or else jump ahead and we don’t fix it right, what’s a good target time to have in your mind for how long solving a problem should take?

ANNE MORRISS: Yeah. Well, we’re playful in the book and talking about the idea that many problems can be solved in a week. We set the book up five chapters. They’re titled Monday, Tuesday, Wednesday, Thursday, Friday, and we’re definitely having fun with that. And yet, if you count the hours in a week, there are a lot of them. Many of our problems, if you were to spend a focused 40 hours of effort on a problem, you’re going to get pretty far.

But our main message is, listen, of course it’s going to depend on the nature of the problem, and you’re going to take weeks and maybe even some cases months to get to the other side. What we don’t want you to do is take years, which tends to be our default timeline for solving hard problems.

CURT NICKISCH: So you say to start with identifying the problem that’s holding you back, seems kind of obvious. But where do companies go right and wrong with this first step of just identifying the problem that’s holding you back?

ANNE MORRISS: And our goal is that all of these are going to feel obvious in retrospect. The problem is we skip over a lot of these steps and this is why we wanted to underline them. So this one is really rooted in our observation and I think the pattern of our species that we tend to be overconfident in the quality of our thoughts, particularly when it comes to diagnosing problems.

And so we want to invite you to start in a very humble and curious place, which tends not to be our default mode when we’re showing up for work. We convince ourselves that we’re being paid for our judgment. That’s exactly what gets reinforced everywhere. And so we tend to counterintuitively, given what we just talked about, we tend to move too quickly through the diagnostic phase.

CURT NICKISCH: “I know what to do, that’s why you hired me.”

ANNE MORRISS: Exactly. “I know what to do. That’s why you hired me. I’ve seen this before. I have a plan. Follow me.” We get rewarded for the expression of confidence and clarity. And so what we’re inviting people to do here is actually pause and really lean into what are the root causes of the problem you’re seeing? What are some alternative explanations? Let’s get into dialogue with the people who are also impacted by the problem before we start running down the path of solving it.

CURT NICKISCH: So what do you recommend for this step, for getting to the root of the problem? What are questions you should ask? What’s the right thought process? What do you do on Monday of the week?

ANNE MORRISS: In our experience of doing this work, people tend to undervalue the power of conversation, particularly with other people in the organization. So we will often advocate putting together a team of problem solvers, make it a temporary team, really pull in people who have a particular perspective on the problem and create the space, make it as psychologically safe as you can for people to really, as Chris Argyris so beautifully articulated, discuss the undiscussable.

And so the conditions for that are going to look different in every organization depending on the problem, but if you can get a space where smart people who have direct experience of a problem are in a room and talking honestly with each other, you can make an extraordinary amount of progress, certainly in a day.

CURT NICKISCH: Yeah, that gets back to the trust piece.

ANNE MORRISS: Definitely.

CURT NICKISCH: How do you like to start that meeting, or how do you like to talk about it? I’m just curious what somebody on that team might hear in that meeting, just to get the sense that it’s psychologically safe, you can discuss the undiscussable and you’re also focusing on the identification part. What’s key to communicate there?

ANNE MORRISS: Yeah. Well, we sometimes encourage people to do a little bit of data gathering before those conversations. So the power of a quick anonymous survey around whatever problem you’re solving, but also be really thoughtful about the questions you’re going to ask in the moment. So a little bit of preparation can go a long way and a little bit of thoughtfulness about the power dynamic. So who’s going to walk in there with license to speak and who’s going to hold back? So being thoughtful about the agenda, about the questions you’re asking about the room, about the facilitation, and then courage is a very infectious emotion.

So if you can early on create the conditions for people to show up bravely in that conversation, then the chance that you’re going to get good information and that you’re going to walk out of that room with new insight in the problem that you didn’t have when you walked in is extraordinarily high.

CURT NICKISCH: Now, in those discussions, you may have people who have different perspectives on what the problem really is. They also bear different costs of addressing the problem or solving it. You talked about the power dynamic, but there’s also an unfairness dynamic of who’s going to actually have to do the work to take care of it, and I wonder how you create a culture in that meeting where it’s the most productive?

ANNE MORRISS: For sure, the burden of work is not going to be equitably distributed around the room. But I would say, Curt, the dynamic that we see most often is that people are deeply relieved that hard problems are being addressed. So it really can create, and more often than not in our experience, it does create this beautiful flywheel of action, creativity, optimism. Often when problems haven’t been addressed, there is a fair amount of anxiety in the organization, frustration, stagnation. And so credible movement towards action and progress is often the best antidote. So even if the plan isn’t super clear yet, if it’s credible, given who’s in the room and their decision rights and mandate, if there’s real momentum coming out of that to make progress, then that tends to be deeply energizing to people.

CURT NICKISCH: I wonder if there’s an organization that you’ve worked with that you could talk about how this rolled out and how this took shape?

ANNE MORRISS: When we started working with Uber, that was wrestling with some very public issues of culture and trust with a range of stakeholders internally, the organization, also external, that work really started with a campaign of listening and really trying to understand where trust was breaking down from the perspective of these stakeholders?

So whether it was female employees or regulators or riders who had safety concerns getting into the car with a stranger. This work, it starts with an honest internal dialogue, but often the problem has threads that go external. And so bringing that same commitment to curiosity and humility and dialogue to anyone who’s impacted by the problem is the fastest way to surface what’s really going on.

CURT NICKISCH: There’s a step in this process that you lay out and that’s communicating powerfully as a leader. So we’ve heard about listening and trust building, but now you’re talking about powerful communication. How do you do this and why is it maybe this step in the process rather than the first thing you do or the last thing you do?

ANNE MORRISS: So in our process, again, it’s the days of the week. On Monday you figured out the problem. Tuesday you really got into the sandbox in figuring out what a good enough plan is for building trust. Wednesday, step three, you made it better. You created an even better plan, bringing in new perspectives. Thursday, this fourth step is the day we’re saying you got to go get buy-in. You got to bring other people along. And again, this is a step where we see people often underinvest in the power and payoff of really executing it well.

CURT NICKISCH: How does that go wrong?

ANNE MORRISS: Yeah, people don’t know the why. Human behavior and the change in human behavior really depends on a strong why. It’s not just a selfish, “What’s in it for me?” Although that’s helpful, but where are we going? I may be invested in a status quo and I need to understand, okay, if you’re going to ask me to change, if you’re going to invite me into this uncomfortable place of doing things differently, why am I here? Help me understand it and articulate the way forward and language that not only I can understand, but also that’s going to be motivating to me.

CURT NICKISCH: And who on my team was part of this process and all that kind of stuff?

ANNE MORRISS: Oh, yeah. I may have some really important questions that may be in the way of my buy-in and commitment to this plan. So certainly creating a space where those questions can be addressed is essential. But what we found is that there is an architecture of a great change story, and it starts with honoring the past, honoring the starting place. Sometimes we’re so excited about the change and animated about the change that what has happened before or what is even happening in the present tense is low on our list of priorities.

Or we want to label it bad, because that’s the way we’ve thought about the change, but really pausing and honoring what came before you and all the reasonable decisions that led up to it, I think can be really helpful to getting people emotionally where you want them to be willing to be guided by you. Going back to Uber, when Dara Khosrowshahi came in.

CURT NICKISCH: This is the new CEO.

ANNE MORRISS: The new CEO.

CURT NICKISCH: Replaced Travis Kalanick, the founder and first CEO, yeah.

ANNE MORRISS: Yeah, and had his first all-hands meeting. One of his key messages, and this is a quote, was that he was going to retain the edge that had made Uber, “A force of nature.” And in that meeting, the crowd went wild because this is also a company that had been beaten up publicly for months and months and months, and it was a really powerful choice. And his predecessor, Travis was in the room, and he also honored Travis’ incredible work and investment in bringing the company to the place where it was.

And I would use words like grace to also describe those choices, but there’s also an incredible strategic value to naming the starting place for everybody in the room because in most cases, most people in that room played a role in getting to that starting place, and you’re acknowledging that.

CURT NICKISCH: You can call it grace. Somebody else might call it diplomatic or strategic. But yeah, I guess like it or not, it’s helpful to call out and honor the complexity of the way things have been done and also the change that’s happening.

ANNE MORRISS: Yeah, and the value. Sometimes honoring the past is also owning what didn’t work or what wasn’t working for stakeholders or segments of the employee team, and we see that around culture change. Sometimes you’ve got to acknowledge that it was not an equitable environment, but whatever the worker, everyone in that room is bringing that pass with them. So again, making it discussable and using it as the jumping off place is where we advise people to start.

Then you’ve earned the right to talk about the change mandate, which we suggest using clear and compelling language about the why. “This is what happened, this is where we are, this is the good and the bad of it, and here’s the case for change.”

And then the last part, which is to describe a rigorous and optimistic way forward. It’s a simple past, present, future arc, which will be familiar to human beings. We love stories as human beings. It’s among the most powerful currency we have to make sense of the world.

CURT NICKISCH: Yeah. Chronological is a pretty powerful order.

ANNE MORRISS: Right. But again, the change leaders we see really get it right, are investing an incredible amount of time into the storytelling part of their job. Ursula Burns, the Head of Xerox is famous for the months and years she spent on the road just telling the story of Xerox’s change, its pivot into services to everyone who would listen, and that was a huge part of her success.

CURT NICKISCH: So Friday or your fifth step, you end with empowering teams and removing roadblocks. That seems obvious, but it’s critical. Can you dig into that a little bit?

ANNE MORRISS: Yeah. Friday is the fun day. Friday’s the release of energy into the system. Again, you’ve now earned the right to go fast. You have a plan, you’re pretty confident it’s going to work. You’ve told the story of change the organization, and now you get to sprint. So this is about really executing with urgency, and it’s about a lot of the tactics of speed is where we focus in the book. So the tactics of empowerment, making tough strategic trade-offs so that your priorities are clear and clearly communicated, creating mechanisms to fast-track progress. At Etsy, CEO Josh Silverman, he labeled these projects ambulances. It’s an unfortunate metaphor, but it’s super memorable. These are the products that get to speed out in front of the other ones because the stakes are high and the clock is sticking.

CURT NICKISCH: You pull over and let it go by.

ANNE MORRISS: Yeah, exactly. And so we have to agree as an organization on how to do something like that. And so we see lots of great examples both in young organizations and big complex biotech companies with lots of regulatory guardrails have still found ways to do this gracefully.

And I think we end with this idea of conflict debt, which is a term we really love. Leanne Davey, who’s a team scholar and researcher, and anyone in a tech company will recognize the idea of tech debt, which is this weight the organization drags around until they resolve it. Conflict debt is a beautiful metaphor because it is this weight that we drag around and slows us down until we decide to clean it up and fix it. The organizations that are really getting speed right have figured out either formally or informally, how to create an environment where conflict and disagreements can be gracefully resolved.

CURT NICKISCH: Well, let’s talk about this speed more, right? Because I think this is one of those places that maybe people go wrong or take too long, and then you lose the awareness of the problem, you lose that urgency. And then that also just makes it less effective, right? It’s not just about getting the problem solved as quickly as possible. It’s also just speed in some ways helps solve the problem.

ANNE MORRISS: Oh, yeah. It really is the difference between imagining the change you want to lead and really being able to bring it to life. Speed is the thing that unlocks your ability to lead change. It needs a foundation, and that’s what Monday through Thursday is all about, steps one through four, but the finish line is executing with urgency, and it’s that urgency that releases the system’s energy, that communicates your priorities, that creates the conditions for your team to make progress.

CURT NICKISCH: Moving fast is something that entrepreneurs and tech companies certainly understand, but there’s also this awareness that with big companies, the bigger the organization, the harder it is to turn the aircraft carrier around, right? Is speed relative when you get at those levels, or do you think this is something that any company should be able to apply equally?

ANNE MORRISS: We think this applies to any company. The culture really lives at the level of team. So we believe you can make a tremendous amount of progress even within your circle of control as a team leader. I want to bring some humility to this and careful of words like universal, but we do think there’s some universal truths here around the value of speed, and then some of the byproducts like keeping fantastic people. Your best people want to solve problems, they want to execute, they want to make progress and speed, and the ability to do that is going to be a variable in their own equation of whether they stay or they go somewhere else where they can have an impact.

CURT NICKISCH: Right. They want to accomplish something before they go or before they retire or finish something out. And if you’re able to just bring more things on the horizon and have it not feel like it’s going to be another two years to do something meaningful.

ANNE MORRISS: People – I mean, they want to make stuff happen and they want to be around the energy and the vitality of making things happen, which again, is also a super infectious phenomenon. One of the most important jobs of a leader, we believe, is to set the metabolic pace of their teams and organizations. And so what we really dig into on Friday is, well, what does that look like to speed something up? What are the tactics of that?

CURT NICKISCH: I wonder if that universal truth, that a body in motion stays in motion applies to organizations, right? If an organization in motion stays in motion, there is something to that.

ANNE MORRISS: Absolutely.

CURT NICKISCH: Do you have a favorite client story to share, just where you saw speed just become a bit of a flywheel or just a positive reinforcement loop for more positive change at the organization?

ANNE MORRISS: Yeah. We work with a fair number of organizations that are on fire. We do a fair amount of firefighting, but we also less dramatically do a lot of fire prevention. So we’re brought into organizations that are working well and want to get better, looking out on the horizon. That work is super gratifying, and there is always a component of, well, how do we speed this up?

What I love about that work is there’s often already a high foundation of trust, and so it’s, well, how do we maintain that foundation but move this flywheel, as you said, even faster? And it’s really energizing because often there’s a lot of pent-up energy that… There’s a lot of loyalty to the organization, but often it’s also frustration and pent-up energy. And so when that gets released, when good people get the opportunity to sprint for the first time in a little while, it’s incredibly energizing, not just for us, but for the whole organization.

CURT NICKISCH: Anne, this is great. I think finding a way to solve problems better but also faster is going to be really helpful. So thanks for coming on the show to talk about it.
