Business Plan: How to Create Great Financial Plans in Excel

I guess, you are about to write a business plan and that is why you have come to this page. Very good – because in this article I am going to write down my experience with business plans and what I have learned creating them with Microsoft Excel. As I will point out again further down, I will only concentrate on the financial part of business plans. Specifically, how to set it up in Excel. Of course, you can also download an Excel template .

Parts of business plans

As you reached this page I suppose you already have a rough idea of what a business plan is. So, we will skip this part here.

But one comment concerning the scope of this article: The formal business plan has usually many different parts, in which you describe the business idea and product, the market, competition, legal construct and so on. But typically, investors are most interested in the financial part. They want to know first, what they can get out of it. Of course, the other parts are also very important, but the financial topics usually put everything described in the other sections into numbers.

I’m not going further into the details of all the other parts than then financial section here. Specifically, we will dive into the basics of the financial part and how to model it in Excel.

How to create a business plan in Excel

Advice 1: be clear about the purpose and the recipient of the business plan.

Business plan presentation

Before you start opening Excel, make sure that you are 100% clear of the purpose this business plan. Is the business plan just for you? Or do you create it for someone else, for example an investor or bank? Although the next steps might still be the same, the focus might be different. For example: Maybe you have a very good understanding of the major assumptions because you have been working in this field for some time. But for someone external you still need to validate them. Of course, in both cases the assumptions should be realistic and goals should be achievable. But maybe for your own peace of mind you would choose more pessimistic assumptions if the plan was only for you.

Advice 2: Go top-down in terms of line items

Now, let’s start in Excel. But how do we start?

My approach is to go top-down. I usually use a basic P&L (“Profit- and loss” calculation) structure to start with, having some placeholders for revenue and costs.

Specifically, I go through the following parts (also shown on the right-hand side).

Let’s assume that you develop and sell Excel add-ins: 50 EUR per license – once-off. You would now start with assumptions of how many you can sell per month and the price. This is your first revenue item. At this point in time, I would leave it like this. We can later drill further down as much as we need (for example modeling discounts, the connection between marketing spending and number of units sold, price changes, etc.).

If we have multiple products, we calculate them in a similar manner.

Cost of goods sold

Cost of goods sold – or COGS – refers to the direct costs of producing the goods sold. Depending on the complexity you could also summarize cost of sales here or keep it separately.

Often, the COGS are directly linked to the number of units produced so you could refer to the numbers already calculated for the revenues.

In our example from above, we don’t have any direct costs for producing the Excel add-ins because we develop them ourselves and our salary will be regarded under “Salaries and Benefits”.

All other expenses

The structure of the expenses highly depends on your business. I usually start with these:

  • Salaries and Benefits
  • Rent and Overhead
  • Marketing and Advertising
  • Other expenses

Again, these items might look completely different for you. Example: if you travel a lot for your business, you might plan travel costs separately.

Subtracting costs from the revenue leads to the EBITDA (earnings before interest, taxes, depreciation, and amortization). This is one of the important financial performance indicators.

Amortization and depreciation

If you buy any assets for your business (for example machines, computers, even cars), you usually plan to use them over a certain period. When you first buy them, let’s say for 1,000 USD, you basically just exchange money for assets in the same amount. The problem: The assets will decrease in value the longer you use them. Within the cost items above, you don’t regard the acquisition value. So, how to regard them in your business plan?

You only regard the annual decrease of value. If you plan to use your 1,000 USD item for 5 years, you could (plainly speaking), each year regard 200 USD as depreciation.

Please note: If you later plan your cash, you have to make sure that you fully regard the initial sales price and not the depreciation.

The key difference between amortization and depreciation is that amortization is used for intangible assets, while depreciation is used for tangible assets. https://www.fool.com/knowledge-center/whats-the-difference-between-amortization-deprecia.aspx

Subtracting the amortization and depreciation from the EBITDA leads to the second key performance indicator, the EBIT (earnings before interest and tax).

Interest and taxes

Eventually, you have to prognose your interest costs (for example what you have to pay for bank loans) and your taxes, which is typically just a percentage of the EBT (the earning before taxes).

Advice 3: Think about the business drivers carefully

Good business plans are driver based.

Business drivers are the key inputs and activities that drive the operational and financial results of a business. Common examples of business drivers are salespeople, number of stores, website traffic, number and price of products sold, units of production, etc. https://corporatefinanceinstitute.com/resources/knowledge/modeling/business-drivers/

Let me explain with an example: You want to plan the revenues. You have two different options:

  • Revenue per month is split into number of units sold times price per unit.
  • Number of units sold is further split into number of salespersons and number of items sold per salesperson and month, and so on.
  • Or you could just write a number and every following year you assume a growth in percentage (e.g. +2% per year).

Let’s finish this section with some final comments:

  • Choose drivers that are measurable. You will most probably later on compare the drivers to reality and therefore make sure that they are not impossible to measure.
  • Figure out, which driver has most impact. You should focus on those first. Driver with no or very limited impact can be skipped initially.
  • Are drivers depending on each other? If yes, it should be modeled accordingly.

Advice 4: Choose the smallest period from the beginning in your business plan

So far, we have been focusing on the line items, for example costs, revenue, or drivers. Now, let’s talk about the time frame.

The question is: Should you plan on annual, monthly or any other basis? Or a mix?

I have seen many business plans doing it something like this:

  • Plan on monthly basis for the first 24 to 36 months.
  • Switch to annual planning for the years 3/4 to 5.

Most business plans are not going beyond 5 years planning period.

My recommendation: Plan on monthly basis for the full period. There will be a point in time when you need to break it down into months. And it is always easier to sum up 12 months for annual values than to drill down from years to months.

Advice 5: Keep a unified, professional business plan structure

This advice should count for most Excel models: Try to keep the same structure throughout the whole Excel file.

  • Structure of worksheets: Make sure that most worksheets are set up with the same structure. For example, start with a headline in cell B2, years starting in column H, content in row 10.
  • Layout / format of cells: Make sure you use a consistent formatting. For example, Excel provides cell styles – use them. For more recommendations about professional formatting, please refer to this article .
  • Universal settings and assumptions should be consolidated on one sheet (for example tax rates, start date, company name).

Advice 6: Document business plan assumptions well

Document your assumptions well.

I can not say this often enough: Document your assumptions! Not only the values or variables, also your thoughts behind them. Why have you chosen this value? What is it based on? What is it used for?

Advice 7: Gross vs. net values

This question I am asked quite frequently: Should you use gross or net values? That means, include tax in revenues and costs?

Typically, you only work with net values, excluding VAT. For Germany with a tax rate of 19%, for example, if you invoice 119 EUR to a customer, you would only regard 100 EUR. Also, for costs, you would only regard net values.

Then, in your business plan, you start with revenue minus costs and eventually reach the EBT (earning before tax, please scroll up to see the P&L). From this, you calculate your company tax.

Advice 8: Think ahead

Some more things you should keep in mind when creating your business plan.

  • Business plans are “living documents”. Keep in mind that at some point in the future you have to update it or extend it.
  • Validate your assumptions: After some time, you will come back to your plan having real life figures. Now, it’s time to compare and – if necessary – adjust the plan.
  • a valuation (“Discounted Cash Flow model”),
  • liquidity planning,
  • bank loan simulations,
  • financial dashboards,
  • budget planning,
  • maybe even the first real official P&L (at least when it comes to the line items of your business plan)
  • and much more…

So, after reading all this description and advice, it’s time to start. Probably many things I have written above sounds like common sense, right? But I can assure you: Doing it and regarding as much advice as possible is not necessarily simple.

I know, there are countless Excel business plan templates around. So, why should you use this one?

  • This template is very flexible: I have always included place holders so that you can add much more items if needed.
  • In terms of the time frame, I have created monthly columns for up to ten years. Typically, you need less. Then just hide the extra columns.
  • Also, I have created a consistent structure throughout the model.
  • No fancy Excel functions and formulas, mainly just plain links.

Creating your company will require a business plan. This plan will list every possible detail you can think about that is relevant for your company to become a success.

It will be read not only by yourself or your wife but by the investors that you will ask to join the company or the banks you will ask money from. It will also be useful in the future when you are so overwhelmed with work and help to put you back on the right track.

A business plan explains why your company is in business. It will go from an executive summary that will in two sentences describe your business to how many of your products you plan to sell in 5 years.

It is a living document that you will update on a regular base according to your experience and the development of your company. This should be done once or twice a year. Even more if you are just starting.

To start a business plan , the best way is to create a business model for your company. This business model will help you to get the overview before starting to dig into the sordid little details that only your accountant will be interested in (;-).

Everything box in the business model should then be described in more details in the business plan.

To help you further in the development of your business plan, you need to make a fair and honest analysis of your Strength and Weaknesses as well as the Opportunities and Threats that you will be facing. For this you will use the so called SWOT matrix that does exactly this. It is a listing of your Strength, Weakness, Threath and Opportunities related to your product business plan.

A SWOT Matrix  (strengths, weaknesses, opportunities, threats) is also used to define the strategy of your company when used in conjunction with the business model. The SWOT matrix can also be used for personal development, for example to compare yourself to other for a certain situation.

Creating a business plan doesn't guarantee success, but the process of writing a plan is critical for any successful new business. It isn't our goal to try to tell you everything you need to know about creating a business plan. Instead, our goal is to make the process easier by providing a professionally designed business plan template that you can edit easily using Word and Excel .

Description

This template provides a business plan outline with sample questions, tables, and a working table of contents. It was created for newer versions of Word and Excel (Office 2007 or later) so that you can easily change the fonts and color scheme and the file will be compatible with the mobile and web-based Word & Excel apps.

It is best to use Excel for financial statements, data tables and charts. So, we have provided a companion Excel workbook with these sample financial statements and other tables and graphs that you can copy and paste into your Word document.

The companion workbook combines many of the different spreadsheets you can find on Vertex42.com, but customized specifically for inclusion in a business plan.

Using the Business Plan Template

Editing headings and table of contents.

Word allows you to assign format Styles to text and paragraphs, and we've designed the template to use these Styles for defining headings, sub-headings, and figure captions.

If you want to add a new section so that the Table of Contents updates correctly, just add a new heading in the body of the document and assign it the Heading 1 or Heading 2 style.

To update the Table of Contents, go to the References tab and within the Table of Contents group of buttons, click on Update Table and then "Update entire table."

Copy/Paste From Excel to Word

For simple tables, you can use Copy/Paste (Ctrl+c / Ctrl+v) to copy a table from Excel to Word. This will typically paste the data as a formatted and editable table in Word, though none of the formulas will be functional within Word (and the table will not be linked to Excel). If you don't want the table to be editable in Word, you can "Paste as a Picture" using Paste Special or by choosing the "Picture" option when you right-click in Word to paste the table.

Important : When you paste a chart object into your business plan, make sure to "Paste as a Picture" because pasting the chart as an embedded object means that the entire spreadsheet becomes embedded in your Word document (even though what you see is only the chart).

If you want to insert a table into Word as a "Linked Object" so that when you edit Excel, the table in Word will update automatically, you may have a more difficult time preserving the formatting of the original. However, at the least the entire spreadsheet won't be embedded within your business plan Word document.

There are several ways you can make a Gantt chart in Microsoft Excel, and you will find a step-by-step guide for each method below.

Method #1: How to make a basic Gantt chart in Excel

A basic Gantt chart in Excel is easy to make, and it can be used for tracking project tasks and project milestones without being cluttered with any but the most important information.

Step #1: Create a table

First, you need to create a table with the following data:

  • Start date,
  • Start day, and

Column A should be formatted as Text, and columns B and C should be formatted to show dates. 

Now, you can add tasks and specify start and end dates for each task.

Step #2: Calculate task start days and duration

Excel can’t generate a Gantt chart based on dates alone, so the next step is to determine the start day of each task relative to the start of the project, as well as the duration of each task.

To calculate the Start day of a task, use a formula to subtract the start date of the project from the start date of the task. To start, double-click D2 (the first cell in the Start day column) and type in the following formula:

Repeat this process for each row in the D column, as pictured below. 

Once you’ve added the formula several times, you can use AutoFill to complete the column. If this feature isn’t working or is not available in your version of Excel, you’ll have to do it manually.

Next, calculating the duration of each task is just as simple, as you need to subtract the task’s end date from its start date.

To start, double-click E2 and type in the following formula:

Step #3: Insert a stacked bar chart

Next, it’s time to insert the actual chart. 

First, select columns A, D, and E.

Then, go to the Insert tab, click the Bar button in the Charts section, and choose the stacked bar chart.

Step #4: Format the bar chart

Now, all you need to do is format the bar chart to make it look like a Gantt chart.

To do this, simply click the Start day bar in the chart (which should be dark blue by default), click the Fill Color button in the Home tab or by right-clicking the bar, and choose the No Fill option .

Finally, right-click the chart, select Format , and click the Vertical Axis category in the menu that opens up. Tick the checkbox next to Categories in reverse order to reverse the order the tasks are listed in.

Similar to the simple chart, the first step is to create a table that includes the following information:

Next, create the Progress column.

Left-click column F to select all cells, then right-click it and select Format cells. In the new menu that opens up, select Number , and then select Percentage from the drop-down menu. 

After this, the Decimal places box will appear underneath, and you can specify how many decimal places the cell should show.

Step #2: Calculate completed days and remaining days

Now, it’s time to add the Completed days and Remaining days columns so that the chart can reflect task progress.

To track completed days, start by adding the following formula to column G:

=IF((C2)=””,””,(D2*F2))

The first value is the end date, the second is the duration, and the third is the task progress.

Step #3: Insert the stacked bar chart

When creating the stacked bar chart, select the following columns:

  • Completed days, and
  • Remaining days.

Step #4: Format the chart

To format the bar chart to look like a Gantt chart, first right-click the chart, select Format , and under Vertical Axis, tick the box next to Categories in reverse order.

Then, right-click the bar showing data from the Start day column, click the arrow next to the Fill button, and choose No Fill.

Do the same for the Completed days and Remaining days bars, and choose colors that fit your preference. 

I prefer dark blue for completed days and light blue for the remaining days, as it’s easy on the eyes and creates the impression of a bar filling up.

Method #3: How to create a manual Gantt chart in Excel

If you want a simpler, more direct, and more intuitive way to manage your project, you can create a manual Gantt chart. With this chart, there aren’t many formulas to worry about, and it’s all quite straightforward.

As before, the first thing you need to do is create a table with the following data:

  • End date, and

This time, merge cells A to D vertically in rows 1 and 2, as seen below, as we’ll need 2 rows to create the calendar.

Step #2: Create the calendar

To create the calendar, start by formatting columns E and onward. To do this, simply select the entirety of row 1 and then deselect columns A-D. 

Click the Format button in the Home tab and select Column Width from the dropdown menu, and type in 2.5 as the new width.

Starting in E2, begin entering dates from the start date of the first task. However, only enter the day in the unformatted cell, not the month and year. 

This can be done quickly with AutoFill, but if you’re using a version of Excel that doesn’t support AutoFill, you can manually insert numbers 1 through 31, then copy-paste the selection for each month and delete the extra days for shorter months.

Finally, merge the row 1 cells corresponding to each month, and specify the month and year as pictured below.

Step #3: Add borders to the table

To give the table a clearer outline, select all columns from E and onward, just like before. Right-click the selection and click Format Cells .

From here, select Border , and pick the All Borders option.

Finally, to make sure the title bar and the days/months are always visible — select row 2, go to the View tab, click the Freeze Panes button, and then click Up to row 2.

As you can tell from this guide, Excel doesn’t actually have native support for Gantt charts. As such, it’s simply not as efficient nor as intuitive as specialized software that comes with Gantt functionality built in.

Drawback #3: Increased risk of error

A lot of formulas need to be set up manually in Excel. This, combined with limited automation, means there’s a significantly higher risk of error. This can lead to setbacks, and identifying the error can take a lot of time on its own.

Drawback #4: Limited collaboration

Many versions of Microsoft Excel have been released over the years, and this creates lots of potential compatibility issues that make project collaboration more difficult. 

For example, a Gantt chart made in Excel 2021 might not show up properly in Excel 2016 or Excel 2013. Moreover, document sharing and real-time collaboration can also be complicated for those using the desktop version of the app.

Step #1: Create a project board

After creating a Plaky account, the app will take you to your main Space. Here, click the Add button to create a new board.

Step #2: Set up your project

Once the board is created, you can add all relevant project data, including:

  • Start dates,
  • Task duration,
  • Budget, and more.

You can add new fields to the board, much like you can add new columns in Excel. Doing this is as simple as clicking the plus icon at the end of the row, as seen below.

Moreover, you can easily filter your project view, sort tasks by whatever parameters you need, and even hide certain fields to create a clearer overview of the project.

Step #3: Add a Gantt view

The table view is the default view in Plaky, but creating a Gantt chart is much simpler than in Excel. 

To do it, click the cog icon next to the Main table button, and select Create new view.

In the new menu that opens up, click Choose view type , and select Gantt . Here, you can give the view a custom name, and choose whether to make it private.

The app will then automatically generate a fully interactive Gantt chart with no additional input required on your part.

Step #4: Customize the Gantt chart

With the Gantt view set up, you’re free to customize it. 

Like with all other view modes, you can search the board, as well as filter and sort items in ascending or descending order based on data in the fields.

Moreover, you can compress the chart to only show item groups, which is quite useful when managing multiple projects .

More importantly, you can easily adjust the project timeline based on the length of your project. The view modes you can select here include:

  • Quarters, and

For added convenience, you can click the Autofit button and the app will select the optimal option based on the length of your project automatically. Meanwhile, the Now button will take you to the current date.

How do you make a Gantt chart for beginners?

To create a simple Gantt chart in Excel, you need to create a task table, determine start and end dates for each task, calculate each task’s start day relative to the start of the project, as well as project duration. Then, you need to insert a bar chart, remove the color for the start day bar, and flip the vertical axis.

Comparing Basic vs Premium Plans

Planner supports two different types of plans, Basic and Premium .  There are features that both plans support, and there are features that are only available to a specific plan. Updates are continuously being made to help close on the most critical gaps in the premium plan.

Whether you’re a freelancer or running your own small business or startup, you’ve got to get paid—preferably on time.

A surprising number of businesses that are bringing in good revenue struggle to keep their business afloat because they struggle with cash flow—having the cash in hand to cover expenses.

It’s an accounts receivable problem. Many times, this struggle isn’t because they haven’t done enough business, it’s because they just haven’t been paid yet for products or services already delivered.

That’s where a simple, professional looking invoice can make a big difference. You want your invoice to make it easy for your customers to understand what you’re billing for, how much they owe, and when payment is due. Invoicing can take some time, but there are some ways you can make it quicker and simpler.

Start with a quality, free invoice template—there are a number of different invoice types. Here are a few we recommend.

  • 1. An Excel invoice template (and a good Google Sheets option)

If you’d prefer an Excel template,  this option from Vertex 42  is tried and true. It’s a fast, small download and a straightforward template with two style options.

Personally, I think the online templates are just as good as a download like this and, given the number of options now available online, it isn’t really necessary to use Excel. However, if you’re a die-hard Excel user, this is a good one to try.

A  Google Sheets template  can also be a good option if you don’t have Excel but like the Google doc, spreadsheet-based approach.

  • 2. QuickBooks web-based invoice generator

This is one of the most customizable  free professional invoice templates  we’ve seen online. You can use this tool right away, without needing a credit card or a login. Create as many invoices as you need (there’s no limit), and print or download them as PDF files.

You can add your logo if you like, and there’s a choice of three customizable design layouts. You can also choose from a range of fonts, font sizes, and colors.

You can print or enter your email address to download, and you’ll also have the option to also have some free accounting resource guides sent to you.

3. Paydirt’s PayPal compatible invoice template

In addition to their pay-to-use invoice and time-tracking app,  Paydirt offers a free invoice template . One of the things that makes this template unique is that you can connect it to your PayPal account, giving your clients an easier, more immediate way to pay you.

The template itself isn’t anything special, but if connecting your invoice directly to a PayPal account is a top priority, this is the way to go. They also have a great blog with tons of tips for freelancers, so you should at least check this site out.

4. Xero’s fillable PDF template

Xero offers a downloadable fillable PDF template that you can save and reuse. It’s not fancy, but it’s clean and efficient, and you can save the template itself to your computer, which is convenient.

If you’re emailing invoices to your clients, it’s never a bad idea to send them in PDF form, so they can’t be edited. Sending Word docs or even Google docs with opening editing access can just make things more complicated if the client (even unintentionally) edits the invoice and then gets confused about what they owe and when.

5. Freshbooks’ web-based invoice template

This  invoice template  is definitely no-frills. If simple is your thing, it’s a good one to test drive. It does allow you to customize various aspects of the template, though, including the option to upload a business logo.

Because it’s a web-based invoice generator, you won’t be able to save your changes, so it’s probably most useful if you’re not generating invoices very often—retyping your own business information will get old.

  • Should you use a paid invoice tool?

If you’re freelancing or in the early days of your small business or startup, you can probably get by with using free templates for a while, sending your invoices as email attachments, or even handing them to your customers in person. At some point, as your customers increase and managing your cash flow gets a little more complicated, you’ll probably start thinking about using an accounting tool like  QuickBooks  or Xero.

You might start using a service like Paypal to receive payments online. Those services all offer integrated online invoicing tools, which can save you time and effort, and many include an online “pay now” option, which can reduce the amount of time you wait to get paid.

  • Tips for getting the most out of your invoice templates

Every invoice should include these line items:

  • Your name (and your business name)
  • Your business address and contact information
  • Your customer’s name and address
  • Description of items or services purchased, including prices and inventory numbers,
  • Terms of payment (when payment is due)
  • What types of payment you accept

Keep your invoices simple and clean, and remember, they’re essentially marketing material. They don’t have to be professionally designed, but don’t clutter them up with jargon that your customer won’t understand about your service or product, or use hard to read fonts or colors when you customize your invoice.

Make sure there’s no doubt that they understand what you’re billing for and a due date for when you expect cash in hand. And don’t wait too long to send it to your customer—you want your product or service to be fresh in their mind when their bill arrives.
